How It Works


Seven stages. For each one: what happens, why it matters, what commonly fails when it is skipped, and a neutral example that is not tied to any single industry.

Mission definition

Write down the decision, its owner, its time horizon, and the condition that would count as success.

Why it matters

A written mission is the only thing that later reveals scope drift. It also forces the group to notice when two people are answering different questions.

Common failure if skipped

Analysis expands to fit whichever answer becomes attractive, and nobody can tell whether the original question was ever answered.

Neutral example

A regional service team writes: 'Decide by 30 June whether to continue, redesign, or close the outreach programme; success is a decision the board can defend with the evidence available.'

Authority and scope controls

Record what is inside and outside scope, and which role may accept the residual risk of each possible outcome.

Why it matters

Authority determines what may be released. An output that exceeds declared authority must escalate rather than issue, regardless of how well evidenced it is.

Common failure if skipped

Recommendations are issued to people who cannot act on them, or acted on by people who were never authorised to accept the risk.

Neutral example

Scope excludes contractual renegotiation; authority to accept operational risk sits with the operations director, and anything financial escalates to the finance committee.

Evidence registration and source fitness

Register each source with provenance, date, and method, then rate its fitness for this specific question.

Why it matters

Fitness and reputation are different properties. A rigorous study of a different population may be less fit than a rough local dataset.

Common failure if skipped

The most familiar or most confident source dominates, and gaps in coverage go unrecorded.

Neutral example

A national benchmark is registered as high quality but low fitness, because it covers a population with materially different characteristics.

Contradiction and counterevidence search

Enumerate what would defeat the working conclusion, then look for it deliberately.

Why it matters

Disagreement discovered early is information. Disagreement discovered after the decision is a defect.

Common failure if skipped

Consensus forms around the first plausible explanation and later evidence is read as confirmation.

Neutral example

Before concluding that a supplier's delays are capacity-related, the team searches for evidence that they are contractual or specification-related instead.

Scenario modeling and tradeoff analysis

Build coherent assumption sets, run each option against them, and state what is given up under each.

Why it matters

A single projection hides its own fragility. Comparison shows which assumption the preferred option actually depends on.

Common failure if skipped

One number is treated as a forecast and the sensitivity of the conclusion is never tested.

Neutral example

Three funding scenarios are compared; two options are equivalent under stable funding but diverge sharply under a fifteen percent reduction.

Advisory outputs and release classes

Classify the output as proceed, qualify, constrain, escalate, or block, and issue it with its assumptions attached.

Why it matters

This is where the framework refuses to convert weak support into confident wording.

Common failure if skipped

Every analysis produces a recommendation, so the reader cannot distinguish a strong one from a weak one.

Neutral example

Support covers procurement but not implementation capacity, so the output is constrained to the procurement question and the rest is returned as unresolved.

Release logic matrix

Select an outcome to read when it applies. Outcomes are labelled with text, not colour alone.

Proceed

Support is sufficient, contradictions are resolved or immaterial, and the decision sits within declared authority. The output is issued with its assumptions attached.

Defect, repair, and retest logic

Log errors found in the reasoning, correct them, and re-run every step that depended on the corrected item.

Why it matters

A corrected input does not correct the conclusions already drawn from it.

Common failure if skipped

A known error is fixed in one document while downstream conclusions continue to circulate unchanged.

Neutral example

A misdated dataset is corrected; the contradiction check and one scenario are re-run, and the release class moves from proceed to qualify.
